<li>Create the environment you desire- businesses don’t run themselves, people (leaders) run businesses. You don’t always get what you want, but you always get what you choose. Are you choosing to be in the weeds of business every day or do you want your business to run without you? Determine what you value and your culture will follow.</li>
<li>Transitions in the business- be an owner, you hired employees to do a job so let them. Train them well so they can leave, but treat them so well that they don’t want to. Don’t micromanage.</li>
<li>What I’ve learned- learn from everyone no matter what their status or level is. Everyone learns based on their experience, knowledge, and skill. Allow people to grow, owners are often the biggest obstacle. Think about the vision, cast the vision, and let your employees make the vision.</li>
<li>lifted burdens- watch people grow from where they are to where they want to be.  Don’t create more work for you as an owner, grow employees.</li>
<li>Employees who lead- should be taught the responsibility they have of leadership no matter their position. They will continue to grow. Your business is only as strong as the weakest employee. They need to reflect your values.</li>
<li> Your responsibility as an owner- coachability, valuing people, mentors, communicating vision</li>

He has been a business coach for Elite Worldwide, a published author, and a presenter at multiple conferences across the United States. He created a live interview seminar called Hiring for Keeps in 2013 and developed an automotive apprentice program approved by the United States Department of Labor in 2016.  As a John Maxwell, certified speaker, trainer, and coach, Mike has developed a training program to assist shop owners to develop leaders within their organization. He is married with four grown children, resides in Alexander, Arkansas, and is a member of The Bible Church of Little Rock, where he has served as an elder, a deacon, and a Children&#8217;s Ministry Director.</p>

<li><strong>Lesson 6</strong> Assigning responsibility- step back and watch. Difference between <strong>delegation</strong> and <strong>developing</strong> people. Delegation- giving people things you don’t want to do. Developing &#8211; giving people things you do want to do, but allowing someone else to do it. Have policies in an accessible place (digital)- find out answers on their own. Well-written policies bring value to the business for selling in the future.</li>
<li><strong>Lesson 7</strong> Identifying the people in your organization that are willing to invest in themselves- giving people opportunity, you can change without growing but you can’t grow without change. Change pertains to the future that will be impacted by what you do today. Renewing the mind of employees’ responsibility to grow as leaders. Doesn’t happen in a day, but it happens daily. Training questions to ask: what did you learn? How did you apply it? Why didn’t you (if the answer is no). Who takes initiative?</li>
<li><strong>Lesson 8</strong> Developing meetings without you- separating shop into small teams I.e. 1 service advisor and 2 technicians. Allow them to work to solve their own problems, set up their own meetings monthly with two subjects to go over. What are areas of growth for each?. Gives service advisors responsibilities and authority. The owner meets with service advisors once a quarter</li>
<li><strong>Lesson 9</strong> Letting go- the hardest part for an owner, there is an emotional attachment to the business. You can still have ideas, but let your second in command implement them. Self-discipline to let things go. Don’t tell employees what to think, ask questions to help them to think.</li>
<li><strong>Lesson 10</strong> What does your day look like now? Develop your life and calendar. Sit at a certain time of the week and plan that calendar. Send a copy to all staff. Interruptions became less and less.</li>

Ask the right questions during the hiring process- discover how they’ve behaved in the past. See how they engage with other employees. Can they adapt to your culture? The employer is making a decision and also the person being hired needs to understand they are making a decision as well.</li>

<li>Don’t be on a leadership journey alone- need to have good people around you and you chose them, leadership is influence</li>
<li>7 C”s: Communication- Listen, learn, lead. Connection- Can’t ask for an employee’s hand before you have their heart-having interest in the person, value in person, express gratitude. Confident- “Be good at what you do, but be great at who you are.” Personal development must continue to grow. Find value in other people to find the right answers that you don’t know. Compassion and caring- see beyond the moment when in situations and look at the bigger picture. Curiosity- asking for feedback, ask questions based on curiosity. Character- internal, who you are when no one is looking, personal values, how you handle situations, tough times show your character. Conviction – trust is communication through conviction, leaders must be trustworthy with employees</li>
<li>9 questions to identify if you’re approaching the situation the right way- The root of a problem with an employee is that they are either unwilling or unable to do whatever the situation is. Need to have a balance of care and candor.</li>
<li>Have I invested in this relationship enough so I can be candid with them?</li>
<li>Do I truly value this person as a person or just as a team member?</li>
<li>Am I sure that the issue is theirs and not mine?</li>
<li>Am I sure I am not speaking up because I feel threatened?</li>
<li>Is the issue more important than the relationship?</li>
<li>Does the conversation serve their interest and not just mine?</li>
<li>Am I willing to invest time and energy to help them change?</li>
<li>Am I willing to show them how to do something and not just say what’s wrong?</li>

He started working in independent shops in 1992 and opened Parkway Automotive in 1998. He joined RLO Connor’s Bottom-Line Impact Group in 1999 and graduated from the Automotive Management</p>
<p>Institute in 2000. Mike was voted Arkansas&#8217; NAPA/ASE Technician of the Year from 2001 to 2008, joined Elite Pro Service Peer Group in 2008, and continues to be an active member. He has been a business coach for Elite Worldwide, a published author, and a presenter at multiple conferences across the United States. He created a live interview seminar called “Hiring for Keeps” in 2013 and developed an automotive apprentice program approved by the United States Department of Labor in 2016. As a John Maxwell certified speaker, trainer, and coach, Mike has developed a training program to assist shop owners to develop leaders within their organization. He is married with four grown children, resides in Alexander, Arkansas, and is a member of The Bible Church of Little Rock. I want you to invest in this episode, beginning to end. It is one of the most important topics we can discuss today. You’ve heard me say that apprenticing will be an essential strategy to fill the technician ranks. We need to collectively engage a reliable apprentice program at every professional shop in North America. 

This is an episode where there is a lot of ‘HOW TO’ discussed. With me is Mike Davidson, shop owner and creator of an apprentice program that has been put through all the rogers. Mike is president of Industry Essentials. Also speaking is. Pete McNeil and Jake Sorenson from McNeils in Sandy, Utah who created their own apprentice program, and it was picked up by NAPA nationally. 

This episode will help you get started. There is a lot in here to understand and learn. Yes, we need to do this, but there is no super easy button that makes it happen. I challenge you to commit to an apprentice program and engage a willing ‘student’ who wants to become a journeyman technician.

They quickly recognized their potential for all makes and models and expanded their service offerings. During this time, they joined the NAPA AutoCare program, expanded their footprint in the Salt Lake valley and became a pillar in the automotive repair industry.</p>
<p>In 2018 alone, McNeil’s expanded their Sandy location to 16 bays to help accommodate their growing business, training center and partnership with local schools for the continued growth of their apprenticeship program. During this time McNeil’s also took advantage of the Interior ProImage program and remodeled their entire showroom! This included new counters for their 4 Service Advisors, new epoxy flooring, signage, and upgraded comfortable furniture and fixtures! This is truly a place where their customers can relax while having their vehicle repaired.</p>
<p>In addition, Pete opened a 2nd location in Riverton, Utah in May of 2019. Pete is very involved in the community both locally and abroad He is active in the local Church Youth Conference, Angel Hands, which assists people with disabilities.</p>
<p>Very active in youth soccer with contributions and cars washed to raise money for Sparta-United. He has donated time and resources to “Sandy Pride” which helps residents clean up and beautify the city. <p><strong>Jake Sorensen</strong> is the 2019 NAPA ASE Technician of the Year and 2019 Ratchet + Wrench All Star technician of the year. He is an ASE Master technician with L1,2 and 3 advanced level certifications. He is the shop manager and diagnostic technician at McNeil’s Auto Care in Sandy, UT where he helped develop an apprenticeship program that is registered with the U.S. Department of Labor. This program has graduated several high performing automotive technicians and was used by NAPA Auto Care as a template for their automotive apprenticeship program. Jake also developed the curriculum for an automotive course that he teaches at an adult education high school. <li>Mike Davidson created an apprentice program 10 years ago and created a company to support it. His program of DOL approved.</li>
<li>Pete McNeil and Jake Sorenson created their own apprentice program and it was picked up by NAPA nationally.</li>
<li>Motivating the new generation of technicians through an apprentice program should include incentives along the way. Rewards for the learning and the time invested.&nbsp;</li>
<li>The rewards are great when you pour your heart into growing talent</li>
<li>Mike, Pete, and Jake have learned a lot</li>
<li>75% of auto repair happens at the independents</li>
<li>The need for technicians has never been greater</li>
<li>There have been many shops that closed including dealers. The number of bays has reduced yet there is a large demand for technicians</li>
<li>Shops are becoming ruthless at finding techs which is the reason to grow your own with an apprentice program</li>
<li>There is a cost to do an apprentice program</li>
<li>Stat: One technician should be able to produce about $30,000 per month out of a bay</li>
<li>Mike goes through the math and how you can get your suppliers involved in your apprentice program</li>
<li>Autocare:: 81 Million auto’s on the road 16 years and older (2021) and this number continues to grow</li>
<li class="ql-indent-1">A technical college with four semesters equals 281 eight hour days. ASE requires 508 eight hour days on the job for a single certification can he issuesWith an apprentice program at the end of two years, you’ll have your time and your ASE certifications</li>
<li>When sitting down with an apprentice and/or their family,&nbsp;you have to show a road map and viability for a job and certifications, a clear path</li>
<li class="ql-indent-1">The apprentice18 years of age</li>
<li class="ql-indent-1">High school or GED</li>
<li class="ql-indent-1">Have a valid driver&#8217;s license&nbsp;</li>
<li class="ql-indent-1">Must submit to illegal use of drug test under the DOL program</li>
<li class="ql-indent-1">Complete an application</li>
<li class="ql-indent-1">Agree to follow guidelines</li>
<li class="ql-indent-1">They must fit your culture</li>
<li class="ql-indent-1">Look for the right skill sets and you will teach them attitude and fitting into your culture</li>
<li class="ql-indent-1">Competency levels can bring different stages of compensation</li>
<li class="ql-indent-1">Picking the right mentor is very criticalIt may not be the longest-tenured technician</li>
<li class="ql-indent-1">Provides ‘giving back’ and a sense of belonging</li>

<li>&nbsp;The average time it takes to replace an employee is 42 days. It is costly</li>

<li class="ql-indent-1">There are technical schools and many know about them, HOWEVER, not many know that there are apprentice programs.We must aggressively promote and create apprentice programs.</li>
<li class="ql-indent-1">A great place to find apprentices is the home school industry.The parents would know if their student is mechanical.</li>

In your circles do you find that the discussion is trending toward finding top talent? All aspects from networking, writing great ads, improving hiring systems and improving your business culture is credited to finding and keeping top talent. 

How much success are you having finding great talent out of the available pool? I believe the time has come, in a big way, to “grow your own”. For many that concept seems nebulous. Something you hear about, know you should do, but can’t even begin to know where to start. 

I’ve done at least 10 podcasts on apprenticing and career pathing. Most recently Town Hall Academy #185 dedicated to understanding apprentice programs. This episode is a bookend to #185 and I call it Apprentice Stories. Listen to two apprentices and a mentor talk candidly about the process and results.

Anything worthwhile takes time and effort and installing an apprentice program in your shop is as right as having lifts in your bays.

<p><strong>Mike Davidson</strong> is from Parkway Automotive in Little Rock, Arkansas, been in the industry for more than 30 years and a business owner for over 18. Mike is an AMI graduate, an ASE Master Technician, he belongs and contributes to Elite Worldwide and was recognized as the Arkansas NAPA/ASE tech of the year seven years in a row. He’s been doing radio and TV over the last fifteen years talking ‘service’ in Little Rock. Mike helped start the Little Rock chapter of ASA and is currently an officer. <p><strong>Corey Evaldi </strong>grew up in Buffalo, NY (Lackawanna). He owns Olmstead Auto Care, Olmstead Falls, OH.  His dad had his own auto repair shop before Corey was even born. In 1988, he built the shop that is still in business today. He started to enjoy the electronics and troubleshooting of vehicles really young. During his junior and senior year of high school, He went to Potter Road Career and Technical Center and took the Automotive programs. His senior year had an automotive competition at ECC, local community college.</p>
<p>In 2015 he returned and was overwhelmed with the responsibilities of running a shop. he was a technician, service writer, accountant, clean up person, the fireman that extinguished fires all over. He could not keep doing what he was doing. He produced 40% of the billed hours out of 4 techs. He looked for help. Found a coaching firm that really showed him what a business owner looks like. After implementing the changes, there was extreme push back from the existing crew. After standing firm on most things, change over was inevitable. He made the transition from a master BMW technician to owner years ago and owe all of his success in the transition so far from watching the giants of the industry and taking what they say to heart. Andrew spent many years thinking that fixing cars was the way to run a successful shop with NO owner experience or knowledge. Rick White was his most recent coach, paired with the Worldpac smart groups and constantly networking with other shop owners, he thinks he has come a long way very recently. <li class="ql-indent-1">Your team needs to be bought into the system so you can measure productivity and efficiency so you can find the positive and negative impacts</li>
<li class="ql-indent-1">You can never find the perfect plan, always be improving</li>
<li class="ql-indent-1">Repetitive tasks need to be put under a process</li>
<li class="ql-indent-1">Work as a collective group to create and improve. Then the collective group owns it</li>
<li class="ql-indent-1">Andrew uses photosync on samsung phones with each tech so they can pull photos into their DVI software</li>
<li class="ql-indent-1">Many things the front office can do to support the shop</li>
<li class="ql-indent-1">A big point if the vehicle gets in by 10:30 AM, inspection must be done by noon</li>
<li class="ql-indent-1">The best time to sell is in the morning</li>
<li class="ql-indent-1">Advisors set the table for the technician. Let them fix cars, what they do best</li>

<p><strong>Pete McNeil </strong>is a second-generation family-owned business that started out as a Volkswagen specialist. They quickly recognized their potential for all makes and models and expanded their service offerings. During this time, they joined the NAPA AutoCare program, expanded their footprint in the Salt Lake valley and became a pillar in the automotive repair industry.</p>
<p>In 2018 alone, McNeil’s expanded their Sandy location to 16 bays to help accommodate their growing business, training center and partnership with local schools for the continued growth of their apprenticeship program. During this time McNeil’s also took advantage of the Interior ProImage program and remodeled their entire showroom! This included new counters for their 4 Service Advisors, new epoxy flooring, signage, and upgraded comfortable furniture and fixtures! This is truly a place where their customers can relax while having their vehicle repaired.</p>
<p>In addition, Pete opened a 2nd location in Riverton, Utah in May of 2019. Pete is very involved in the community both locally and abroad He is active in the local Church Youth Conference, Angel Hands, which assists people with disabilities.</p>
<p>Very active in youth soccer with contributions and cars washed to raise money for Sparta-United. He has donated time and resources to “Sandy Pride” which helps residents clean up and beautify the city. </p>
<p><strong>Jake Sorensen is the 2019 NAPA ASE Technician of the Year and 2019 Ratchet + Wrench All Star technician of the year. He is an ASE Master technician with L1,2 and 3 advanced level certifications. He is the shop manager and diagnostic technician at McNeil’s Auto Care in Sandy, UT where he helped develop an apprenticeship program that is registered with the U.S. Department of Labor. This program has graduated several high performing automotive technicians and was used by NAPA Auto Care as a template for their automotive apprenticeship program. Jake also developed the curriculum for an automotive course that he teaches at an adult education high school.</strong></p>

<li class="ql-indent-2">How much will it cost me?</li>
<li class="ql-indent-2">Answer: How much are you losing by not having enough technicians? That number far exceeds the cost of training. Also, the program is not as expensive as most believe. On average, an apprentice will start producing more revenue than the cost of their employment and training within three months!</li>
<li class="ql-indent-2">What if I train and invest in someone, and they leave?</li>
<li class="ql-indent-2">Answer: If you: choose the right candidate, offer free training, assist with tool purchases and treat them well through their apprenticeship, they will appreciate what you have provided and stay around for the long haul.&nbsp;McNeil’s still employs all three of the technicians that graduated from their program.</li>
<li class="ql-indent-1">Maybe more importantly, what if you and every other shop owner sits back and does nothing?It is important to remember that if you lose an apprentice to another shop, that shop is no longer looking for a technician, which may free someone up for you.</li>

<li class="ql-indent-1">ASE is a very valuable resource for our industry to separate the professionals from the DIY’ers. You cannot become an electrician or a plumber just because you helped a friend or family member on a home project. Yet we accept that exact same experience in place of certification in our industry all the time. Apprenticeships help force up and coming technicians to become certified.I hear people all the time say “I’ve known plenty of ASE Master Techs that don’t know what they are doing and plenty of really good mechanics that just can’t pass a test,” Well I can tell you I have seen it the other way a whole lot more. I know we like to compare ourselves to the medical profession quite a bit. Would you go to a doctor or see a Nurse that was not certified just because they couldn’t pass a test? Not a chance, so why are we so willing to accept that excuse from our professionals?&nbsp;</li>
